PepsiCo engaged Chazey Partners as part of its Three-in-a-Box approach to the renewal and expansion of its outsourcing contract with its incumbent outsourcer. Functional scope included order-to-cash, procure-to-pay, and record-to-report. The initial project focused on North America and developing global templates, expectations, and standards; the project was subsequently expanded to cover the rest of the world.
In the Three-in-a-Box model, PepsiCo retained ownership of strategy and business outcomes, the outsourcer provided transition and delivery expertise, and Chazey acted as a neutral advisor, bringing an end-to-end perspective across both retained and outsourced operations. Chazey’s role included programme governance, change management, contract support, and delivery of critical work products required to support a successful outsourcing transition.
Chazey provided direct project support and led multiple workstreams covering performance measurement, technology enablement, commercial model design, PMO support, and contract advisory services. Key deliverables included service level frameworks, KPI dashboards, technology landscape assessments, IT roadmaps, commercial model recommendations, change management plans, and strategic recommendations to strengthen the future operating model. The objective was not only to support the immediate contract transition but also to create a scalable governance and performance framework capable of delivering long-term business value.
The final contract achieved significant savings over a status quo renewal, strengthened performance reporting, improved service standards, invested in technology and automation, and transitioned the contract from being based on FTEs to an outcome-based contract
